VNA Consultancy · Verna Allee Methodology

Every org has
two structures.
We map the real one.

The org chart shows reporting lines. The value network reveals the real flows of trust, knowledge, and collaboration that determine whether your organization delivers — or slowly breaks down.

The methodology

What org charts cannot show

Value Network Analysis (VNA), developed by Verna Allee, maps your organization as a living ecosystem of exchanges. The formal deliverables — contracts, code, revenue — are only half the picture.

The other half is what your org chart never captures: the trust that makes people share knowledge, the informal favors that unblock projects, the rhythmic synchronization that turns a group into a team.

We have applied this methodology across multiple engagements with IKEA, Porsche, and global leaders — unlocking value flows that no conventional analysis had detected.

"Physical strength collapses without trust and rhythmic synchronization. So does every organization."

Tangibles ——

What gets counted

Contracts, software, money, deliverables. Visible in your management systems. Necessary, but not sufficient.

Intangibles - - -

What moves everything

Trust, knowledge, favors, reputation. No ERP records them — but they determine whether the tangibles actually flow.

The difference between an organization that delivers and one that stalls is almost never in the formal processes. It is in the unmapped intangibles.

The Castellers:
a 200-year-old value network

A Castellers tower is the most transparent value network that exists. Every role, every transaction, every intangible — visible in real time. Three lessons every C-suite needs to see.

The oldest proof that intangibles come first

A Castellers human tower is a live VNA map. Every role, every transaction, every intangible — visible in real time, with immediate consequences. Hover over each node to see its value flows.

01 · Intangibles are prerequisites

Physical strength (tangible) collapses instantly without trust and rhythmic sync (intangible). In any org: formal processes fail without the informal trust network underneath. VNA makes that network visible before it breaks.

02 · Cascade failure from one broken link

A crossa giving way 2mm generates a full network collapse. One broken intangible — unreciprocated trust, a lost knowledge transfer — can bring down the whole system. VNA shows which links are at risk before the crisis.

03 · Leadership must distribute as orgs scale

In folre+manilles castles, the Cap de Colla can't see the core. Authority distributes to organic leaders embedded in each layer. As your organization grows, centralized control breaks. VNA shows who the real decision nodes are.

Scalable methodology

The organizational Google Earth

Complex organizations can't be mapped all at once. We zoom in and out — from ecosystem to team — revealing how value flows across every level. Each map can stand alone or integrate into the full picture.

Macro · Zoom out

Strategic ecosystem

Nodes: Business units, partners, regulators, key clients.
Mapped flows: Capital flows, major contracts, brand reputation, market intelligence, strategic alliances.

Ideal for M&A, market entry, or business model redesign — when you need the full ecosystem view before committing.

Operational dynamics

Nodes: Departments, cross-functional teams, project committees.
Mapped flows: Data pipelines, approvals, shared budgets, cross-team trust, operational coordination.

Where silos destroy value. VNA shows exactly which interdepartmental links are broken — and which informal bridges are holding everything together.

Process optimization · Product launch
Micro · Zoom in

Team execution

Nodes: Specific roles, individual specialists, team leads.
Mapped flows: Documents, code, mentoring, emotional support, blocker resolution, tacit knowledge transfer.

Exposes hidden knowledge hubs — the people the org actually depends on — before they leave or burn out. Essential for succession planning and onboarding.

Talent · Burnout prevention · Onboarding
The butterfly effect your board needs to see
Micro
No mentoring for a Junior Dev. Tacit knowledge stays locked in one Senior.
Meso
Unoptimized code saturates DevOps infrastructure. Deployment pipeline slows.
Meso
Product roadmap stalls. Sales promises features Engineering can't deliver.
Macro
SLA breach. Q4 contract renewal at risk. Board-level reputation damage.

VNA doesn't fix the fire. It shows you the code of your organizational culture — so you can reprogram it from the root.

The process

Four steps to systemic transformation

We don't audit. We map, diagnose and co-design with your teams — so the knowledge stays inside your organization.

01

Role Definition

We shift from job titles to active roles in the value flow — exposing the real communication structure, independent of the org chart.

02

Transaction Mapping

We identify MUST deliverables (contractual: code, money, reports) and EXTRA deliverables (intangibles: trust, favors, knowledge) that build durable relationships.

03

Network Diagnostics

We visualize where the network stalls — operationally or emotionally — detecting weak links and value flows that are not being reciprocated.

04

Systemic Redesign

Through high-impact insights, we resequence the network to create multiple optimized pathways — building agility and resilience into the ecosystem.

AI readiness

You cannot automate what you haven't mapped.

Before deploying AI agents, your organization must have total clarity on its value transactions. Our VNA expertise makes us the right partner for this step — because the map precedes the automation.

We identify exactly which operational nodes are ready for AI Agents, preserving human capital for the critical intangible exchanges: strategy, trust, and empathy.

We built SOS — our own Swarm Operating System — to demonstrate live what an AI agent ecosystem operating on a real VNA map looks like.

SOS V11 · Swarm Operating System

A live tool where AI agents map value networks, generate Work Orders, calculate equity economics and learn from the knowledge accumulated across projects.

Built on VNA methodology. Every node is an active role. Every line is a transaction the system understands, measures, and can automate.

Open access — explore the tool and see how VNA becomes operational architecture.

"This node of technical debt is consuming 30% of our value delivery capacity, putting Q4 contract renewals at risk. We need to restructure this network."
